While prioritization frameworks like RICE and WSJF tell you which features to build first, the Kano Model tells you something more fundamental: what type of value each feature creates. A must-have feature that is missing causes active dissatisfaction. A performance feature improves satisfaction proportionally to how well it is implemented. A delighter feature creates disproportionate satisfaction because customers did not expect it.

This categorical understanding is invaluable for product strategy. A team that only builds performance features will have a competent but uninspiring product. A team that focuses only on delighters while neglecting must-haves will have an impressive demo but frustrated daily users. The Kano Model provides the lens to ensure the portfolio is balanced — but traditionally, applying it has required time-consuming customer surveys that most teams skip.

AI changes the economics of Kano classification. Instead of requiring structured surveys with paired questions, AI can infer Kano categories from the natural language of existing customer feedback. The result is automated Kano analysis that runs continuously on your feedback pipeline, providing always-current insights without any additional data collection effort.

The Five Kano Categories

Must-Be features are basic expectations — customers assume they exist and are dissatisfied when they are missing, but not particularly satisfied when they are present. Security, reliability, and core functionality fall into this category. Feedback about must-be features tends to use language of frustration and expectation: ‘how is this not a thing already,’ ‘this is basic,’ ‘I expected this to work.’

One-Dimensional (performance) features have a linear relationship with satisfaction: the better the implementation, the more satisfied customers are. Speed, search quality, and reporting depth are typical examples. Feedback uses comparative and improvement language: ‘faster would be great,’ ‘wish the search was more powerful,’ ‘if only the reports showed more detail.’

Attractive (delighter) features create disproportionate satisfaction because customers did not expect them. They are not asking for them — when they encounter them, they are pleasantly surprised. AI-generated insights, proactive notifications, and intelligent defaults are examples. Feedback about delighters uses surprise and delight language: ‘I love that it does this,’ ‘I didn’t expect that,’ ‘this is amazing.’

Indifferent features do not significantly affect satisfaction in either direction. Customers do not care whether they exist or not. Building indifferent features wastes development resources. Reverse features actually decrease satisfaction for some users — added complexity or unwanted changes that make the product worse for certain segments.

How AI Infers Kano Categories from Feedback

Traditional Kano analysis requires paired questions for each feature: ‘How would you feel if this feature existed?’ and ‘How would you feel if it did not?’ The combination of answers places the feature in a Kano category. This is rigorous but impractical at scale — you cannot survey customers about every feature in a large backlog.

AI-based Kano classification works differently. It analyzes the language patterns and sentiment in existing feedback to infer which category a feature falls into. Feedback expressing frustration about a basic expectation (negative sentiment + basic capability language) maps to Must-Be. Feedback expressing proportional desire for improvement (moderate positive sentiment + comparative language) maps to One-Dimensional. Feedback expressing surprise and delight (strong positive sentiment + unexpected benefit language) maps to Attractive.

This inference is not as precise as a structured survey, but it has two enormous advantages: it runs on feedback you have already collected (no additional data gathering), and it updates continuously as new feedback arrives. The classification becomes more confident as more feedback accumulates, and shifts in Kano category over time (a former delighter becoming a must-have as the market matures) are detected automatically.

Balancing Your Feature Portfolio

The most actionable output of Kano analysis is a portfolio view of your backlog by category. When you can see that 80 percent of your planned features are performance improvements, 15 percent are delighters, and only 5 percent address must-have gaps, you have a clear imbalance. Must-have gaps are the most dangerous — they cause active dissatisfaction and churn. They should be addressed before investing in performance improvements or delighters.

The ideal portfolio balance depends on your product’s maturity. Early-stage products should invest heavily in must-haves (getting the basics right). Growth-stage products should balance performance features (improving what exists) with strategic delighters (creating differentiation). Mature products should invest in delighters and must-have evolution (as customer expectations continuously rise, what was once a delighter becomes a must-have over time).

AI monitoring makes this portfolio balance visible in real time, rather than as a quarterly assessment that is always slightly outdated.

Kano Drift: When Categories Change Over Time

One of the most important insights from the Kano Model is that categories are not static. Features that were delighters three years ago become performance expectations today and must-haves tomorrow. Two-factor authentication was once a delighter. Then it became a performance feature. Now it is a must-have that customers expect by default.

AI-powered continuous classification detects this drift by monitoring how the language in feedback changes over time. When feedback about a feature shifts from delight language (‘love this feature’) to expectation language (‘this should be better’) to frustration language (‘why doesn’t this work properly?’), the system flags the category shift. This gives the PM early warning that customer expectations are evolving and that investment priorities may need to adjust.

MindBacklog’s AI analyzes feedback sentiment and language to surface what customers expect vs. what delights them — continuously, without surveys.
